AI scaling

AI scaling that pays off

From the right starting point to day-to-day operations: AI that does not stall in the pilot project. Measurable and at a fixed price

57% of companies now use AI. Yet 87% say they tap little or none of its potential, across every company size. The model is rarely the problem. Two questions usually remain open: Where do we start? And does the process keep up? For each, we have a dedicated path.

What it is about

First the AI foundation, then scale in the value stream

When it is still unclear where AI pays off

AI Foundation

Clarity on where AI pays off. And the foundation that lets it scale.

A decision paper in three to four weeks: prioritised use cases with quantified benefits, a technical target picture for data and systems, and a first prototype.

AI in the value stream

Value is created in the value stream, not in silos.

For end-to-end processes that are too expensive, too slow or too error-prone: we break down silos, orchestrate technology and data across the entire process, and measure the effect against the starting point.

When it is still unclear where AI pays off

AI Foundation

Many AI initiatives do not fail because of the model, but because of what lies beneath it: scattered data, systems without interfaces, no rules for usage. Every new use case then starts from scratch again. AI Foundation therefore clarifies two things: where AI pays off first in your company, and what technical foundation it needs to run effectively and at scale. With AI agents that act autonomously in mind, this foundation matters even more. Part of that is an organisational question, part a technical one: CTG is responsible for strategy, organisation and processes; heuristiq for the data foundation, system landscape and architecture.

The effort lies in the foundation, not in the licence.

Skip the foundation, and you pay for data and interfaces again with every new use case. Lay it once, properly, and you can scale.

What you end up with

The question that is open today
What is then on the table
“Where do we really stand with AI?”
A target picture in three weeks, then go or no-go

Interviews with the leadership team and IT leadership, plus a workshop day with the executive board. The outcome: a target picture, an action plan and a funding check. Then you decide, with no further obligation.

“Every department is trying something different. Who keeps the overview?”
A platform instead of a tool free-for-all

One shared AI workspace with roles, permissions and governance, on which every further application builds, instead of each department buying its own tool. One endpoint for all models, the data stays in Europe, and costs per application are visible. Open models save an indicative up to 70% compared with comparable commercial models.

“Will any of it actually show up in day-to-day work?”
Applications in daily work, not on slides

Even in the first wave, small AI applications go into productive use. At a mid-sized company with 2,000 employees, five applications were live after five months, and more than half of those trained are actively using them.

“Who keeps driving this after you leave?”
People who carry it

We derive the role profile for your own AI role from the target picture and support you in filling the position. In parallel, 10+ AI champions qualify alongside their day jobs in an AZAV-approved course, eligible for funding under the Qualification Opportunities Act (QCG), and anchor AI in their departments.

When the foundation is already in place

AI in the value stream

Most AI applications are island solutions: a tool here, a pilot there, each within one department. That saves time locally, but time saved is not yet a return. Results and cash only materialise once silos are broken open and technology, data and automation are orchestrated across the entire end-to-end process. That is why we start from the business outcome and decide for each process step which solution has the strongest business case.

What sets the 6% apart

Return on AI · global survey 2026, 1,719 companies
6%
of companies achieve an earnings effect of 5% EBIT or more with AI. The share is unchanged from the previous year.
73%
of this group have fundamentally redesigned their workflows because of AI (previous year: 55%). Among all others: one quarter.
Scaling alone creates no return. Those who show impact in the earnings line have almost always redesigned the process, not just introduced a tool.
McKinsey & Company, “The state of AI in 2026: On the road to ROI”, August 2026. Online survey of 1,719 participants in 97 countries, 4 May to 8 June 2026, weighted by countries’ share of GDP. The survey shows a correlation, not a causal effect.

Value for our clients:

Return instead of pilot projects
We start from the business outcome, not the tool. Every lever gets a business case before implementation and is measured afterwards against the same baseline. Time saved alone is not a return: only delivery across the end-to-end process moves EBIT and cash.
End to end instead of silos
We look at the process from your customers’ perspective, from enquiry to payment. Optimisation happens across departments and systems, rather than automating individual sub-steps.
Business and technology from a single source
CTG leads organisation and process, heuristiq delivers data, architecture and agentic implementation. Accountability stays with you: business owner and IT owner lead every value stream as a dual leadership pair.
In control, without lock-in
Model-agnostic, with open-source options and GDPR-compliant. Data sovereignty stays in-house.
Format
Getting started
For the first meeting we bring an outside perspective on where potential levers lie. As a first step, the AI Value Stream Scan verifies the hypotheses together with you within three to four weeks.
Outcome
A prioritised value stream map, a quantified baseline and a business case: the decision basis for the next steps.
Measurement
KPIs are defined before the start and measured after go-live against the same baseline
Commercials
Fixed price per section, each further package bookable individually, with defined exit points
Proven in practice
One example is AI-supported replenishment at a consumer goods manufacturer: +22% forecast accuracy, −17% inventory costs, −15% stockouts.

Frequently asked questions

When is AI Foundation the right choice, and when AI in the Value Stream?
+

If it is still unclear where the biggest lever lies in your company, start with the foundation. If you can already name a specific process that is too expensive, too slow or too error-prone, go straight to the value stream. The introductory call usually settles this in a few minutes.

We already have AI pilots running. Is this still worth it?
+

Often precisely then. The typical situation is several pilots that work in isolation but never make it into regular operations. The foundation puts them in context, shows which ones will hold and what is missing to take one of them into production.

Do our data need to be cleaned up first?
+

No — that is one of the most common reasons for endless waiting. What matters is that the data needed in the chosen process is available and can be linked. We check that before a business case is calculated.

Do you work with a specific model provider?
+

No. We work model-agnostic: models are selected for their suitability for the use case at hand and remain interchangeable. The architecture is built so that a change remains possible. Data sovereignty likewise stays with you: architecture and operations follow that requirement, not the other way round.

How much work will this involve for us?
+

At its core, a few workshops with the executive board, business departments and IT, plus input on systems and the data landscape. Preparation, assessment and implementation are on us.

What does the EU AI Act mean for us as a user company?
+

Parts of it already apply: prohibited practices and the requirements for the AI competence of employees have been in force since February 2025, with further obligations following in stages. For you, that mainly means building transparency and documentation obligations in from the start rather than retrofitting them. We place this within the governance workstream and factor it into architecture and operations. Not legal advice.

What does it cost?
+

The introductory call is free of charge. For the consulting engagement we agree a clearly defined scope at a transparent fixed price; for implementation, pricing is per section with defined exit points. That way you decide afresh after every step.

The second consulting field

AI initiatives are often eligible for funding.

An AI initiative costs in two places: the technology and the people who operate it. For qualification, the Qualification Opportunities Act (QCG) applies; for the initiative itself, we check what funding may be available. Because both consulting fields converge with us, we raise the funding question before the project starts.
